This is a simple idea.
There is no longer one Gate spell. There are (potentially) millions of them. One per outsider.
Each Gate spell has the true name of an outsider embedded into it. That specific outsider is the one that is summoned. If that outsider is killed, that version of the Gate spell can no longer summon an outsider.
Gate spells with living outsiders attached are simply not shared. Nobody is willing to risk someone else killing their outsider. And your minion is not disposable.
Getting the true name of an outsider becomes the true challenge.
Modifying a existing Gate spell to include a new True name should be a moderately expensive use of spellcraft.
Note that, in some mythos, beings on other planes who pick up the True Names of people from this plane could Gate them in. ^_^ Being able to Gate in a peasant isn't worth writing the spell, but the True Name of a L 20 Wizard?
