Simultaneous turns was a fun little idea. We eventually found it a bit too clumsy, since we prefer to describe things, so it eventually just turned into non-simultaneous turns again.

We could *probably* work it out if we were just visually mapping the character movement, and essentially silently rolling. Or really committed to getting to grips with it.
Sounds like a bit of a chore. So, since it's literally just a game, we aren't.

Kudos for being honest about the experiment and cutting your losses. So much homebrew/so many houserules don't get the same treatment--they get shoved into place and nobody goes back and asks "is this worth having here? Is it doing its job?" Even a lot of my own stuff falls into that bucket, although as a forever DM who doesn't do many explicit houserules, most of my homebrew is monsters and items that tend to be one-offs.
